Re-mixing the Magic
This is a re-mix with a light touch. It adds very few new riffs and it takes away some of what we’re accustomed to: trading acoustic for electric guitar in the “Just as every cop is a criminal…” phrase; the four-beat pause before “Pleased to meet you.”
We tend to use the same modules in event after event, re-ordering them perhaps, but rarely re-mixing them – we pimp the script without really making it new. But if we think back to those events when we really did create magic, we remember that we made it new. We re-mixed the modules we’ve used before (and since) and created something entirely new.
The newness doesn’t spring fully-formed from the modules themselves, it descends from the overall event design and theme. We don’t create great modules, we create great events and the modules hang off of them. We design the event around an idea, a metaphor, a theme that has meaning for us insofar as it reflects our understanding of the client’s challenge. The participants themselves don’t even have to understand the theme for it to work, and we can even get the theme wrong. What matters more is the coherence and single-mindedness with which we use the theme to shape the event – not just the graphics and the environment, but the writing of every single module, the individual transitions and how they flow through the arc of the event.
Several years ago, we held a large event to develop the three-year strategy of a major university. I frequently remember the enormity of our ambition and the coherence of our execution. It is one of the two or three events we are proudest of. Our theme happened to be The Ideal City and, though not perfect, we managed to weave together a design, environment, shaped experience (e.g., a visit to Augustine’s baptismal font), music, knowledge, and individual modules that collectively pulled them from their world and substituted it with a new one from which they could see their own more clearly. The way we-reworked familiar modules, and dreamed up a few new ones, was all conditioned by a cohesive vision of the entire event and how the participants would voyage through it.
This past week’s event week was different. We ran a good event. One of the factors that kept it from being a great event was Just-in-Time design and writing. We only designed and wrote each day at the very end of the previous day’s work. While the JIT approach helped us adapt to whatever new came up during the day, it deprived the individual modules of the coherence that building an event top-down provides. Each module should contain a germ of the entire event’s design and theme. But if the whole event only emerges one day at a time, the individual modules are sterile. You can pimp them up, but you can’t re-mix them with any coherence.
There are risks when pre-designing and pre-writing the events. First, you may become too attached to your creation and resist flexing, re-writing, or re-designing when the need arises. Second, you may exclude the rest of the facilitation team from the design and writing process. Both of these risks are serious. The first risk is easier to manage than the second: Simply promise yourself and your team that nothing is sacred and that at least one module will be trashed each day, no matter how perfect. The second is more serious and I have only come up with partial solutions. I will address these in another blog. Maybe.
The great events happen when we create the new and re-mix the old with a single vision – a vision that will show the participant’s their world in a new light and at the same time let the facilitation team learn new entirely new ways of using familiar tools.
The Neptunes Sympathy re-mix is great because the original is great. It is great because the additions and subtractions to it are perfectly executed and add a melancholy closing that changes its meaning. But most of all, it is great because it doesn’t let us take anything for granted. I’m listening to the original, un-mixed version now, still picking my air guitar. And the song is new again – nothing old, nothing expected. Magic!

Blogs I Haven’t Written
When I joined my neighborhood gym after a particularly caloric Christmas, I intended to go 2-3 times per week. Thirteen months later, I maintain these excellent intentions.
While the daily flashes of profound insight I counted on to fill this blog when I started it 19 months ago have not flown quite as freely as I had expected, they do in fact arrive slightly more frequently than the great silences between my posts might suggest. I’ve been working much too hard for the past several months and have been even less prolific, blog-wise, than even my most patient readers had come to expect.
So in the spirit of “the dog ate my homework”, I list for you the blogs I had wanted to write in the past several months and simply never got around to:

Why they pay us so much
I had a sponsor meeting today to prepare an event to support the merger of two divisions of a major bank. As always, my first priority in such sponsor sessions is to align expectations around event objectives and outcomes. Once these are agreed and documented, we discuss the inputs necessary (among which, the participants) to achieve the agreed outputs. Thus, a good sponsor session is about formulating the right questions that our event serves to answer.
Ten minutes before the sponsor session was to begin, the principal sponsor (and newly-appointed capo of the merged unit) told me that he really only wanted four out of the 12 participants and that couldn’t I dis-invite the rest (at that moment eating our sandwiches) and facilitate a small discussion among the five protagonists to simply iron out the entire merger strategy. “You’re a facilitator, that’s your job!”
So, after pleading that we ought to make good use of the people who had come from so far away, etc., I asked for everyone’s attention and, as diplomatically as I could, I invited all but the five chosen participants to bugger off.
As anticipated, the dis-invited immediately pounced: “What a shambles!” to which my sponsor immediately reacted by cowering: “Dan, perhaps we need a quick huddle.” So, back to plan A, though now with a room full of very hostile sponsors.
“Perhaps you should explain to us the rationale for this merger,” growled one particularly peeved participant. All eyes on our key sponsor.
Silence
Pleading look at me to get him off the hook. I look the other way.
“To make us a world class bank…” mumbled our hero
Slouching, crossed arms, rolling eyes, all the behaviors that signal that enough is enough.
My job is to design the next 3½ hours on-the-fly and extract at least some useful work from the mutineers to satisfy my sponsor and build the groundwork for an event.

Noises Off
Is there a compelling case for change?
Is the event necessary or could they have done the work in a traditional way?
Are they as aligned as they seem, or are they just going through the motions?
Is the sponsor really listening to his colleagues or is he planning to shanghai them?
But if we want them to be open with each other, then we have to be just as open with them. So we shot photos of each krew member, wrote these observations as thought bubbles, and left them out for the participants to view over their breakfast
Did we give them permission to say the unsay-able. Or did we pre-empt what might have been a more useful conversation between the paerticipants?

Doin’ my ‘ed in
What confusion! When I was asked to do the first event, I simply wrote ‘Edinburgh’ in my calendar for the various meetings, planning sessions, and event days. Then, when the second and third events came along, I had no idea what the calendar entries referred to. When speaking with one client I would call him by the name of another and when trying to earn the client’s trust by referring to his turn of phrase, I would rely on another client’s jargon.
Two observations: First of all, keeping these events straight in my head requires that I document my entire thought process even more thoroughly than I usually do. I keep ragged pages of discussion notes, abandoned drafts, e-mail print-outs, and even annotated photos of my event sponsors in separate event folders.
Second, and more interestingly, I am letting the confusion run its course. When I confuse one client’s metaphor or solution element, or term of art for another, I let it stand and stand back to see what happens. The accidental application of one client’s perspective to another client’s problem is starting to lend the events an element of surprise which the client sponsors can feel and which they have commented on with wonder and uncharacteristic optimism.

Templates
What did we gain and what did we lose by using templates? We gained two things principally. First of all, the sponsor was pessimistic about the likelihood of achieving the event’s desired result and felt comforted by the thought that she and her colleagues would, at a minimum, fill in the templates with useful information. So we helped lower her blood pressure for a few hours.
The other benefit of using templates is the uniformity of output, which simplifies the design and production of an executive summary. If all the teams are working to the same template, building a deliverable is a cakewalk.
The downsides of using templates far outweighs these benefits. First of all, the uniformity of structure rarely corresponds to the variety of issues and ideas that emerge from genuinely creative work. Second, providing templates robs the participants of some of their sense of ownership over their outputs and thus of their event.
But the most damaging aspect of templates, I believe, is that they represent a pre-formulated question. As an event proceeds, our questioning should leave more and more room for interpretation. We strive for some sort of elegant ambiguity in our assignments early in an event, and as the work proceeds, our assignments become so short and open-ended as to offer barely any guide at all as to what is expected. We do this because the answers our participants provide are only a fraction as useful as the questions they have to ask themselves to arrive at those answers. The most creative aspect of their work – and thus the most difficult – is figuring out what the question is that they are trying to answer. When they stumble and go around in circles and lose their way, it isn’t because they don’t know the answer, it is almost always because they don’t know the question. And the search for a question is the most genuinely creative aspect of collaborative work.
At a practical level, what should I have told my event sponsor when she presented me with a template? Perhaps I should have said, “Great! We’ll give it to them 15 minutes before the end of the day and ask them to use it to summarize some of the work they’ve done. But only after they’ve done their work.”

Common Language
I’ve just come from an event in which the lack of common language nearly deprived the participants of understanding what they were agreeing on and why such agreement might really matter. It’s easy to agree that, for example, “all account reconciliation activities will from now on be managed by a shared service center” if we haven’t defined the precise scope of ‘reconciliation activities’ and if we haven’t agreed what a ‘shared service center’ is and isn’t, who runs it, how will they be accountable, etc. Giving the participants the tools to develop their own definitions of these terms and the space to work out and document the precise meaning of each element of their models proved to be the key to success of this event. The basis of our work is modeling, and a model isn’t complete until its elements have been accurately labeled. In this event, the principal outcome – a detailed operating model – was accompanied by a highly-detailed glossary and a set of precise criteria for defining new elements that might enter the model in the future.
(We sometimes prepare a glossary as an input to our events or else use a Terms of Art module early on. Perhaps we should think of a precise and signed-off glossary as an output of our events.
What languages do we have at our disposal?
We have a modeling language that helps participants construct alternative futures and test them. The modeling language gives participants the courage to be precise and avoid compromise. Interestingly, when we teach our modeling language, we start from the most basic elements as if we were teaching German or Swahili: We begin with lines, dots, shapes, and build a modeling grammar and vocabulary that participants can use to paint remarkably rich pictures.
We have a pattern language which helps us shape and model collaborative behaviors. Very little of our pattern language is codified, but that doesn’t make it any less precise. I find that the most remarkable consequence of our pattern language is the speed with which our teams, frequently made up of people who have never worked together before, can know the best way to behave in novel circumstances.
We also use a musical language in our events and too often under-rate the precision and power with which music can transform a difficult-to-enunciate emotion into a shared and remembered experience. The words of the songs we play can make a useful comment on the work we are doing, but much more important is the music itself both for its ability to harmonize our energy and for its remarkable power in touching parts of our psyche that words never reach.
Perhaps metaphor provides us with the most powerful language of all. I frequently tell stories as a facilitation technique. I choose my stories carefully (though I almost never plan them in advance) and having told them, I mine them for the rest of the event as a source of metaphorical language. I think that our ‘Metaphors’ module is one of our most powerful, and I always introduce two or three new metaphors each time I use that module. Perhaps the greatest benefit of this module is the way it enables our participants to mine their new metaphors for new language with which to see their problems in new ways. (Although I always choose metaphors for this module with great care, I suspect that similar results could be achieved with randomly-chosen metaphors.)
The flip side of metaphor is allegory, and we need both. Metaphor is useful when we need to open up a topic, when we need to see a problem from multiple and un-expected points-of-view. Allegory, on the other hand, is useful when we need to develop the sort of precision about which I wrote above.
What is the difference between metaphor and allegory? Here is T.S. Eliot comparing allegory in Dante to metaphor in Shakespeare:
“It is the allegory which makes it possible for the reader who is not even an Italian scholar to enjoy Dante….Dante’s attempt is to make us see what he saw. He therefore employs very simple language, and very few metaphors, for allegory and metaphor do not get on well together…. There is a well-known comparison or simile in the great XVth canto of Inferno…. He is speaking of the crowd in Hell who peered at him and his guide under a dim light:
…and sharpened their vision (knitted their brows) at us, like an old tailor peering at the eye of his needle.
“The purpose of this simile is solely to make us see more definitely the scene which Dante has put before us….
“she looks like sleep,
As she would catch another Antony
In her strong toil of grace.
“The image of Shakespeare’s is much more complicated….’catch in her toil’ is a metaphor. But whereas the simile of Dante is to make you see more clearly how the people looked, and is explanatory, the figure of Shakespeare is expansive rather than intensive; its purpose is to add to what you see….”
I facilitate events in both English and Italian and the language I use has an enormous impact on how I facilitate. As it is my mother tongue, I can be much more precise in English than I can in Italian. I can help participants by providing them with more precise language which they can accept or reject, thereby adding precision. In Italian, I often ask participants to re-phrase their comments until they reach a level of clarity that I am comfortable with. I explain my uncertain interpretation of their comments and ask them to help me understand better what they are trying to say. In English, I am the language’s master; in Italian I am its slave.
Each language also presents intrinsic challenges. For example, English-speakers are prone to irony, which is the enemy of precise language and honest discourse. Italian, on the other hand, presents significant differences in its spoken and written forms, which renders documentation unreliable. The greater use of gesture in Italian has a similar effect. Also, the greater use of the passive voice renders Italian somewhat less suited to clarity in the writing of assignments.
My ability to demonstrate that I precisely understand what participants are trying to communicate – that I am genuinely listening to them – is a proxy for their desperate need to be listened to by one another. Precision in language is one of two prerequisites for helping clients know they are being listened to. The other is actually listening. And oh how much easier it is to listen with care and attention when they speak with care and attention! A large part of our job is helping them to do so.
Knowledge Drudgery
As hard it was being a newbie all over again, the most difficult aspect of working this event was staying so focused at task level that I was unable to experience the participant’s journey and I was largely blind to any challenges they faced other than validating use cases and filling in templates.
Now surely the blame for not emerging from Task mode lies with me, and without a doubt I underperformed as a consequence. But to the extent that any knowledge worker can feel excluded from the arc and the narrative of the event is a sign that something more fundamental is wrong with our work.

Irony
a. The use of words to express something different from and often opposite to their literal meaning.
b. An expression or utterance marked by a deliberate contrast between apparent and intended meaning.
To help people find solutions that they wouldn’t otherwise find, we often have to get them to behave in ways that they are unaccustomed to. By building an environment where openness and honesty are prized, we ask people to expose themselves, to say or do things that might make them feel vulnerable in front of their colleagues.
With each exercise we guide our participants through a minefield of potential embarrassment. The potential for embarrassment is especially acute when we have a group of participants who don’t all know each other or, worse, when we cut across a hierarchy, potentially exposing a boss to the ridicule of his or her underlings.
So it’s to minimize this risk of embarrassment (and thus to reward sincerity) that we shun irony in our work. We say what we mean and we mean what we say. Always. Our participants have to believe in the absolute sincerity of what we say. They will sense that any use of irony might be mocking or somehow undermine the trust that we need them to place in us.
Where do we risk being ironic? Toys, for example. When clients ask me what the toys are for, I reply, “To play with.” If they want more explanation, I provide it, but my initial response is usually sufficient because it is true and is said without irony. What undermines my response is if the toys themselves were chosen with irony. For example, it is plausible to imagine that a plush animal is intended to be played with, but not a Barbie or an Easy-Bake Oven.
Humor is very useful to leaven and event and open up participants who often feel under considerable pressure. But ironic humor almost always has a sting in its tail and conveys the notion that the teller knows something that the listener might not be privy to.
I make an occasional exception for irony in music. Choosing a song with lyrics that make an ironic comment on the proceedings or, better still, that has a musical theme which humorously contrasts the atmosphere of the moment can reduce tension whereas a ‘humorous’ song would simply fall flat.
As a rule-of-thumb, though, we need to always remember that our participants always need to believe what we say and they will only do so if we believe what we say.
In a recent event for 87 bankers from 22 different banks, I needed them to individually stand up, at the beginning of the event, and describe a particular problem that they personally faced in their bank. Prior to the event, my sponsors feared that nobody would have the courage to stand up in front of strangers and expose themselves. But when the time came, I invited them up as if it were the most natural thing to do, because at that moment I believed it was. It was like Indiana Jones stepping over a chasm, knowing that a moment’s doubt would cause the path that miraculously appeared under his feet to vanish.

Had I not expected them to come up and expose themselves before their peers, they simply wouldn’t have. Had I expressed doubt, they would have felt vulnerable. Had I expressed irony, they would have felt ridiculed.

Knowing What’s Right
It isn’t easy to coach event sponsors on what their role is – refining desired outcomes, preparing the inputs – and what my role is – drawing up the map and blazing the trail. After all, they’re paying and, anyway, they’ve held dozens of events just like this one and they know what they want.
So when they hand me their own draft agenda, I take a deep breath and listen very carefully as they walk me through their ideas. I assume that at some level they must have a good reason for constructing the event as they do, and I rack my brain trying to identify what that reason might be. And if I can’t discern what they are after, I simply ask.
“Why do we need this particular presentation (or, more likely, cascade of consecutive powerpoint presentations)?” I might ask. “What information do the participants need in order to do the work we’re asking of them?”
Bit by bit, I manage to build an understanding of what the sponsor is really after, while assembling the ammunition I need to propose a more suitable alternative agenda. Good bedside manner, along with the judicious offering of very sexy alternative modules (simulations, scenarios, and the like) can usually win a recess until the next meeting when I can propose my own alternative.
(At this point, I should say that if an architect designing a house for me were to try this same stunt, I would fire him or her on the spot. So forgive my arrogance in knowing what my sponsors need better than they do, as well as my hypocrisy in not taking my own medicine.)
But what happens when the sponsor insists on a structure or even a single module that is simply wrong? One that will move the event in the wrong direction or even undermine the sponsor’s own position? I think there are two possible approaches:
My first approach is to express my doubts without proposing any alternatives. I save the discussion of my proposed solution until we are in my environment and therefore playing by my rules. Reviewing the entire event the evening before, briefly reiterating the doubt I had expressed earlier, I present my alternative version in context and simply hope for the best. This almost always works. When the sponsor-imposed draft reflects a broader failure in the overall structure of the event, a sponsor session in the environment, at least a week before the session is called for.
But what if they dig their heels in and insist on doing the wrong thing? When I’m faced with doing the wrong thing, with delivering a module or an entire event that I don’t believe in, and I can’t back out, I take the Irving Berlin approach: I face the music and dance. I become my sponsor. I try as hard as I can to believe what my sponsor believes and never let on that I have doubts.
Is this hypocritical? Is this dishonest? I don’t think so. I think that we often ask our sponsors to believe in us, to trust us to take them somewhere that they might not comfortable with and that they might not even understand. And when they ask the same of us, it is only fair to oblige. Trust that only runs one way is a con job.
Facing the music and dancing doesn’t always work. I have had modules and even events blow up in my face because I was unable to change my sponsor’s mind and was forced to play along. But I’m convinced that the failure would have been much worse had I expressed my doubts and undermined my trust in my sponsor.

Being Listened To
I am increasingly struck by the frustration and even desperation felt by a majority of my participants and how often this hopelessness is caused by the apparent deafness of others. Our Take-a-Panel exercises help to surface ideas that might otherwise remain submerged, but its value is much greater than mere ‘data collection’. Offering the opportunity to a single person – much less 50 – to reflect for half and hour about the future and then share these reflections with a random handful of colleagues for five minutes without interruption, is something close to miraculous.
So many details of what we do represent listening: scribing, documenting, video, the arrangement of chairs, synthesis conversation, etc., but nothing works better than actually listening. And nothing is more difficult.

Scoping the Event
His troubles came to mind today during a series of interviews with client executives to prepare for a Sponsor Meeting in ten days. This is a large event – 50 participants for three days – for a service company emerging from several years of disastrous performance. They have a new leadership team, a clumsy structure (imposed from abroad), and a desperate desire to accomplish a turnaround without a clear idea of how to identify and implement concrete change.
The event objectives that emerged from our first Sponsor Meeting were terribly vague:
• Mobilize key actors for the re-launch of the go-to-market strategy
• Assign roles and responsibilities within the organization for obtaining profitable revenues.
Even though I enjoy a good relationship with these client sponsors, I am guaranteed three days in hell if I fail to come up with more convincing, and more concrete objectives. So I have the client’s agreement to interview ten top people plus two people lower down prior to our next Sponsor Meeting. The purpose of these interviews is two-fold: First, I am soliciting their help in figuring out what these two generic objectives might mean in their context. Second, and more important, I am looking for specific problems to solve, issues whose resolution will provide a concrete manifestation of the meaning of these objectives.
I call these solutions “Outcomes” and they differ from “Objectives” insofar as event participants should go home after three days with a high level of certainty that outcomes have been achieved. As for the objectives, it may take months to know whether they have been achieved (when Henry Kissinger asked Chou En-lai his take on the French Revolution, the Chinese premier, who had lived several years in France, replied, “It’s too early to tell”). The sponsors must be confident that the outcomes you jointly identify prior to the event (and which largely determine the event’s design) make sense to them as key indicators and drivers of the event’s desired objectives.
So with only these two anemic objectives to guide my work, I began my interviews today. I spent 45 minutes with each of two executives and managed to identify four concrete potential outcomes:
• Resource planning model
• Protocols and tools for re-use of sales and delivery materials (knowledge management)
• Re-define role of project managers
• Define the role of strategic marketing with regard to Sales, Delivery, and product/service development.
My objective, after 12 such interviews, is to have 20 solid ideas for event outcomes. At our next Sponsor Meeting, we will discuss and prioritize them and highlight 6-8 themes (the number of break-outs I can expect on the final day of the event) which will form the basis of my event design.
I already feel I’m off to a good start and the time I’m investing in this scoping exercise will be paid back many times over in the event itself.

Convergence on Act Day
Of the various causes for the client ‘high’ at the end of a successful event, one of the more rational and thus manageable cause is a sense of convergence. Of course, not all participants agree with all the work done, but convergence doesn’t mean consensus, much less unanimity. Convergence means that people start to move toward a common space. It is that sense of movement that generates a feeling of satisfaction and sometimes, breakthrough.
Convergence begins with Scan and the development of shared language. It is also a principal benefit of multiple iterations (apart from improving the quality of work).
The two key moments for achieving convergence are, I believe, synthesis and Act check-in. Synthesis is obvious: Those participants who actively participate in the discussion stake out their territory, thus making it safe to begin their journey towards other positions. Less obvious is the Act check-in. We often do quick standing check-ins in order to save time. Often, this is adequate. Sometimes we need drawn out presentations to allow debate and disagreement. Apart from time management, the key factor in determining what kind of check-in to have ought to be
a) the need for convergence (a function of the parallel or modular nature of the work buckets) and
b) the level of convergence already achieved.
In this event, we had an outstanding Scan and Focus, one of the best I’ve been involved in in recent years. But the Act failed to come together and the enormous steps the participants made in Scan and Focus failed to compensate for the lack of sense of achievement in Act caused by a lack of convergence. Each Act team did an outstanding job, but they felt that they didn’t deliver as a unified team.
Of the various facilitation errors (most events can survive dozens of facilitation errors) my fatal mistake was abandoning the check-in, at the request of the client sponsor who felt that the teams were working too well to be interrupted. Not only would that check-in have added a useful iteration to each team’s work and added a sense of competition between teams, but most importantly, it would have offered the opportunity for each team to see how its work fit into the big picture. Without the check-in, there was no sense of big picture and thus no great sense of achievement at the end of the event.
Paradoxically, had I held a check-in, it would have been a quick standing check-in, which would probably not have been sufficient to create convergence.

Whose Document Is It Anyway?
The journal belongs to us. It is up to us to assure that it is as faithful as possible to what we believe went on during the event. I resist all attempts to interfere with it. Not only is all the content there, but even the look and feel of the web is up to us. I also push as hard as I can for timely distribution to all participants. It is a pact we make with them to listen to them and ensure that their work isn’t lost. Sometimes I make that pact explicit during the event. I then use this declaration in my defence when I am standing before the journal, arms crossed, blocking the way for any interference.
The Work Product, on the other hand, belongs to the Sponsors. I encourage them to edit as much as they want. I only get nervous when the Capgemini sponsors interfere with content without involving the client sponsors. In these cases, I will go over their heads to flag the changes and ensure that they are discussed.
It gets complicated when we have engagement team knowledge worker(s) on the Work Product team, as we tend to do. They feel that they have the right to ‘interpret’ what was said and written in light of their knowledge of the client issues, jargon, and sensitivities. This pressure is difficult to resist, and our principles (if that’s what they are) are difficult to explain. A good consultant feels that he or she ‘owns’ the Executive Summary and will resist the notion that our role is to transmit and not to interpret.
When we make an additional deliverable (video, poster, whatever) I think of it as a gift and don’t solicit any feedback from anybody. In fact, I rarely provide feedback myself, trusting graphics or production or video or whomever to use their best judgement.
Making the Most of Vice: Cell Phones & Cigarettes
Cell phones: Recently, we've instituted a €10 fine for any cell phone use. The proceeds go to charity. An overwhelming success!
Cigarettes: Knowledge workers who smoke can make great intelligence officers. It is when the participants huddle outside or on the stairs to smoke that they lose their inhibitions. When our knowledge workers return from a cigarette, they always tell me an indiscretion or two they overheard among participants. Great fodder for synthesis conversations!

Not Enough Time for ACT
Recently, I have been weak in ACT. I've run outstanding Scan and Focus in recent events, but last week's event in London for a Bank and today's event in Milan for another bank, the ACT has suffered badly.
Last week, I had a client that was very familiar with the ASE and a sponsor team who genuinely co-designs with us. When they said, about 45 minutes into the work buckets, that they would rather circulate through the teams than have a formal check-in, I foolishly acquiesced. As a result, the teams spent more time reporting to them and to each other, moving from break-out to break-out, than they actually did working. The result was that they did outstanding work (perhaps the highest quality work of any client team I have worked with in the ASE) but since they felt (correctly) that they had wasted their time on the final afternoon, they did not appreciate the enormity of what they did. I have subsequently been ringing all the participants and they are only now (a week later) understanding the import of their work.
Today I have a small participant group that needs to take a few simple decisions in order to see the stage, agree the scope and 'non-negotiables' of a larger event next month. They have more-or-less taken those decisions and our objectives have been achieved. The Scan and Focus effectively prepared them for these decisions and the decisions themselves were taken collegiately (the core of their culture) in the synthesis conversation; a first for me. Thus, leaving them very little time to Act does in fact make sense, but it risks depriving them of the feeling of having achieved something important.
DURING POST-EVENT SPONSOR MEETING
The session has gone extremely well, despite the too-short ACT, or perhaps because of it. After all, the purpose of the session was to take a few difficult decisions in order to un-block a complex project. They took those decisions during Focus, ratified them during synthesis, and formalized them during Act. Overall, quite a success.
